Episode #25 - Al Carlton

#15MinuteFounder

Most entrepreneurs treat e-commerce like a hobby, but Al Carlton treats it like an infrastructure problem. In this episode of 15 Minute Founder, we sit with the founder of Seller Amp, who breaks down why most Amazon sellers fail not because they can’t find products, but because they lack the sourcing analysis systems to protect their margins.

We dismantle the “Amazon vs. Shopify” debate and explain why “playing in someone else’s sandpit” is actually a high-leverage move if you have the right protocol.

Highlights from the chat

Q: Should someone starting e-commerce in 2026 go straight to Amazon, or build their own brand first?

Either can work, but Amazon does the heavy lifting on traffic and you’re just playing by someone else’s rules. My advice is, use Amazon as a funnel, but don’t be totally dependent on a marketplace you don’t control.

Q: What problem led you to build SellerAmp?

I was running an Amazon arbitrage business with a warehouse and staff, and his team kept calling me to check whether a product was actually profitable before buying it. SellerAmp automated that, answering three questions fast: can you sell it, is it profitable, and will it actually sell.

Q: How does Amazon arbitrage actually work?

You buy a product cheaper somewhere else: retail, online, or wholesale, and resell it on Amazon, with your profit being the price difference minus Amazon’s fees. It’s not new; it’s the same logic as any point in a supply chain, from manufacturer to distributor to retailer, just applied to a marketplace.

Q: What’s the biggest obstacle people hit trying to scale on Amazon?

Cash flow. Physical inventory means you need capital to keep buying stock, and the businesses that scale fastest are the ones reinvesting profits instead of pulling money out early.

Q: What was your first entrepreneurial venture?

Charging neighborhood kids for water at a magic show I ran as a kid (and my mom made me refund it!!) and later selling candy out of my school bag. Well, that taught me real lessons about wholesale buying, margins, and bundling that I still use today.

Q: You were essentially a one-man band on the technical side for years. What’s the advice you’d give your earlier self on hiring?

Hire sooner. Every time I delayed, it got harder. I could’ve started building a team two years before I actually did, and it’s like reinvesting your profits. The short-term pain of onboarding pays off in the business’s ability to actually grow.

Q: How do you manage a team now versus building the product yourself?

Hire people who are better than you at their specific jobs and don’t look for generalists. Look for specialists who can wear one hat better than you ever could. I honestly still struggle to fully let go and trust the team to make (and learn from) their own mistakes.

Q: How did you build your marketing function, especially with no marketing background?

It started as pure word-of-mouth for the first year, then evolved into an affiliate program, then paid influencer partnerships, then PPC. I’m extremely careful about who I work with and avoid “make money online” influencers who profit mainly from selling courses rather than practicing what they preach.

Q: How did you go from zero influencers to 25 exclusive ones?

It grew organically out of the affiliate program: vetting people’s platforms and following, then letting the active ones introduce others. I usually follow a screening bar: does this person actually do the thing they’re teaching, or are they just monetizing being an influencer?

Q: What’s the most underrated marketing channel right now?

AI – not because it’s unknown, but because it’s still underutilized, from speeding up development to marketing plans to actual content creation.

Q: Any final billboard message?

Everybody has ideas and dreams, but very few people actually go for them. You’d be amazed what you can achieve if you just do.
